What RudderStack is

RudderStack is a warehouse-first customer data pipeline: it collects events from your website, app and servers and routes them to your analytics tools, ad platforms and — its main point of difference — your own data warehouse as the source of truth. Its client-side SDK (software development kit, the small library you drop into your app) is deliberately compatible with Twilio Segment’s, so most teams migrate by swapping a write key rather than re-instrumenting everything. It bills on events per month, not on tracked users, and it ships a self-hostable open core alongside the managed cloud.

Who it fits

Pre-seed and seed teams under 1 million events a month. The free tier makes this close to a default choice. A seed D2C (direct-to-consumer) brand at around 300,000 events and 8,000 monthly users sits at ₹0, where Segment’s entry plan starts near $120 a month (about ₹10,600). If you need a pipeline at all at this stage, there is no financial argument for anything else.

Series A teams with at least one engineer. At around 5 million events and 60,000 monthly users, our published bands put RudderStack at ₹0–₹45,000 a month against ₹50,000–₹1.5 lakh for Segment. That gap is ₹10–15 lakh a year — a junior hire at Series A. The catch is that RudderStack expects a marketer plus a part-time engineer, not a marketer alone.

Teams with a large, lightly engaged audience. Event pricing rewards you when each user fires few events. Divide your monthly events by your monthly active users before you shortlist anything: above roughly 100, per-user pricing tends to favour you; below 20, per-event pricing usually wins. A content site or a D2C brand full of one-time visitors falls on RudderStack’s side of that line.

Teams that already run a warehouse. If orders, payments, support tickets and product usage already land in BigQuery, the warehouse-first model is a fit rather than an imposition. If they do not, you are buying a philosophy you cannot yet use.

Where it is weak

Costs scale with chatty products. Every page view, click and server-side call counts. A high-frequency fintech, gaming or logistics product where each user fires hundreds of events is exactly the shape that event-based billing punishes — and the shape Segment’s per-user model handles gracefully.

Fewer pre-built marketing destinations than Segment. Segment’s longer list is the reason marketing-led teams still pay for it. Budget a week to test destination parity before you migrate, not a quarter — but do budget it.

Data residency in India generally means self-hosting. Managed plans from both RudderStack and Segment are primarily hosted in US and EU regions. If the Reserve Bank of India’s payment-data rules apply to you, or enterprise procurement teams ask where the data sits, the open core in AWS Mumbai answers cleanly — and then you own the running of it.

Self-hosting is not free. At around 5 million events a month, RudderStack’s own infrastructure runs roughly ₹15,000–₹25,000 a month in AWS Mumbai, plus two to four weeks of a data engineer to build it (a one-time ₹2–₹5 lakh at Indian fully-loaded rates of ₹2–₹2.5 lakh a month), plus 15–25% of an FTE (full-time equivalent) forever after — ₹30,000–₹60,000 a month. The crossover where self-hosting genuinely pays generally arrives around 50–100 million events a month.

Licence drift on the open core. The licences on open-source CDP cores have shifted in recent years. Read the current terms on the rudder-server repository before you build a business on top of it.

It is a pipeline, not a packaged CDP. It does not hand a marketer a point-and-click audience builder the way CleverTap or MoEngage do, and identity resolution is not something you get for free. We have also not published any rupee or dollar figure for RudderStack’s reverse ETL product specifically — the tiers above cover the event pipeline. Do not read a price into that absence.

How much does RudderStack cost in India?

RudderStack’s free tier has historically covered around one million events a month at no cost. At roughly 5 million events a month — about 60,000 monthly users — our published planning band is ₹0–₹45,000 a month. At around 50 million events, expect ₹1.5–₹4 lakh a month on a negotiated quote. These are planning ranges converted at about ₹88 to the dollar, not quotes. Add 18% GST and a 2–3.5% forex markup on dollar-billed invoices.

Is RudderStack a drop-in replacement for Segment?

Close to it on the collection side. RudderStack’s SDKs mirror Segment’s API, so most teams migrate by changing a write key rather than re-instrumenting their app. The differences appear downstream: Segment has a longer list of pre-built marketing destinations, while RudderStack treats your data warehouse as the source of truth. Budget about a week to test that every destination you rely on behaves the same way.

Can I keep customer data inside India with RudderStack?

Usually only by self-hosting. RudderStack’s managed cloud is primarily offered in US and EU regions, while its open core can run entirely in an Indian cloud region such as AWS Mumbai, keeping collection and processing onshore. That matters if a sector regulator like the Reserve Bank of India applies to you, or if enterprise buyers ask where the data sits. Check the current region list and the open-core licence before committing.
